Thanks! I really appreciate all your help with this. Actually, I bit the bullet and took my car to a certified BMW dealer yesterday. You were spot on about the electrical connections! They found corroded wiring near the climate control module, plus a failing water pump that was causing the weak heat output. The total came to about 300 €, more than I hoped for, but at least it's properly fixed now. The service was great too, they walked me through everything they found and even showed me the damaged parts. Just drove home and the heating's working perfectly, strong, even heat in all zones and no more error codes! Such a relief to have it sorted before it got any worse.
