In my case, with my old A4, I had to replace the glow plugs and the control unit, cost me about 250 euros in total. After that, all the symptoms disappeared. In your case, I would suggest having the fault memory read out first, it might help to narrow down the problem. Then I would perhaps have the glow plugs checked or replaced, as they often need replacing at this mileage. Of course, as you say, every situation is unique. The fault was diagnosed as "ground connection to glow control unit defective or contact bad". They fixed it for 120 euros. Of course, your problem could be something else as every car is different.
